John,

Just went through this ordeal also. Problem was getting into the speedo
assy without damaging the chrome ring. Wound up getting the whole
speedo rebuilt, calibrated, and cosmetically restored to the tune of
about $240 at Hollywood Speedo. Looks new! Works like new now too!
Thought it was functioning OK, but apparantely, things got kinda brittle
in there with age and needed to be replaced. You may want to consider
going this route.
